I've written before several times about rules for creative meetings, but wanted to create the "ultimate list of rules," all together in one place!

Creating an environment for "being creative" takes work. It takes energy and preparation. You don't just show up and flip the creative switch on immediately.

There is a reason that certain groups and organizations are ultimately more creative than others- it's because they are on purpose when it comes to creating the right kind of environment for creativity. They are intentional with creating the creative environment.

Here at Catalyst, we are very intentional about our creative process. It's part of our DNA.

When it comes to creating the right kind of environment, we've established some "rules" (suggested behavior) for our "creative" meetings:

1. Set the expectations for the meeting up front. Be very clear, even if there are no rules.

2. All ideas are welcome and needed. There is no bad answer. Ever.

3. Many times the great ideas end up being an average idea that was built on and built on and built on. Give the average ideas a chance.

4. The answer is always “yes, and” and never “no, but” in a brainstorming meeting. Debbie downer and Mr. No aren’t invited. NO has no place at the table. Ever.

5. No one person can dominate the conversation/meeting. Respect everyone's participation and their thoughts.

6. Allow for movement- standing up, walking, sitting down, whatever works for people- especially those with shorter attention spans!

7. Provide creative "extras", such as toys, sports items, collectives, visual effects and other "enhancers."

8. Take mental breaks every 30-40 minutes, and physical breaks every 90 minutes at minimum.

9. Take VERY detailed notes. Capture everything that is said and created. You have to have a dedicated notetaker. Record every idea that’s thrown out. Capturing ideas and then being able to find them later and put them into action is crucial. Everyone thinks they can remember the best ideas, but literally within a couple of hours you’ll have forgotten.

10. Always allow for rabbit trails, but have a facilitator who keeps things moving in a certain direction.

11. Keep the fun factor high. Keep the fun meter above 50%. If it drops below that, stop and re-establish the fun factor.

12. If you have anyone leaning towards operations or finance or asking the question of “how much will that cost” then they are banned and can’t ever come to a brainstorming meeting again. Unless they can think outside the box, keep the bean counters out.

13. Think/dream way bigger and with no limitations whatsoever. Try to develop ideas outside the norm and outside your industry or niche.

14. Make sure you do your homework. Research ideas, get on youtube for a couple of hours, see what others are doing, and intentionally find ideas and insight that will fuel conversations and idea development.

15. Music, vibe and atmosphere are crucial. Set a tone with the appropriate music, appropriate and energetic lighting, lots of snacks, and plenty of coffee and caffeine. A high energy environment makes being creative way easier.

16. Invite friends from outside your team. Most creative people love being invited to creative meetings with other teams, because they know it will be invigorating and fun.

17. If possible, make sure your facilitator is NOT a participant. It keeps them neutral and away from "liking" certain ideas and thus influencing the nature of what ideas seem to be the most popular.

18. The meeting is only the beginning. The best ideas typically are created, gathered, and decided on outside of creative meetings. Make sure your creative meeting is a Catalyst for ongoing conversations and creative ideas.

8 End of week thoughts for 20 somethings

1. Learn it, relearn it, and then learn it again. Just because you are out of school doesn't mean you quit learning. Be a lifelong learner. 2. Being an expert is quickly fading in the current culture. Everyone is an expert these days because of technology and connectivity. Don't put your hope in being an expert, since now more than ever there is someone else who knows way more than you do.

3. We have to reclaim a sense of Biblical understanding, wisdom and practice. Our Biblical illiteracy as a generation is staggering, sobering and frustrating. Gotta get back in the Word. This starts with pastors and Christian leaders embracing and constantly teaching the Scripture.

4. Humility rules.No explanation needed.

5. As always, making it happen and "shipping" as Seth Godin says is still an incredibly fashionable attribute. If you can execute on a project... if you can get things done.... if you can take an assignment and drive it to completion.... You're still valued and incredibly needed.

6. Put the Xbox up, turn off facebook, get out a book (or your iPad), and start reading. Seriously.

7. Understand what you are FOR. Don't be defined by what you are against, but instead by what you are for.

8. Honor the elders and sages who have laid the groundwork for your influence. We might have different strategies and styles, but those who've gone before us deserve tremendous respect. Give it to them.

Rules for Young Leaders on Gaining Credibility

Are you a young leader looking to gain credibility? What to do? I talk to leaders all the time, especially those in their 20's, who are seeking the quick credibility answer. How do I get credibility now and not have to wait until I am in my mid 30’s or early 40’s before people will respect and respond to me?

Well, great question.

Not sure I have the answer you are looking for. But, I have a theory. The Credibility theory.

Starts with an equation, since I was a math minor in college..... Ultimately, credibility is this:

C = T  x  (E  + E). Credibility = Time (times) Experience + Expertise.

To give some context, here are some thoughts on how to best gain credibility now:

1. Listen. Simple enough.

2. Write it down. Record it. Put it in a moleskine or evernote or on your iPhone. But be just short of annoying on capturing things you hear and watch and are part of. You'll find that writing something down automatically makes it a priority.

3. Find those who are smarter than you, and latch on. Learn from them. Ask questions. Be a learner.

4. Become an expert NOW, even before you need to be. That way when it's your turn to come off the bench you are ready. When you are asked for your opinion or involvement, give it or do it.

5. Self awareness and self identity. Know who you are. You are young- deal with it. Don’t think you know more than you really do, or have more experience than you really do.

6. Demonstrate your ability to collaborate and be a team player. Reality is, most of us work in a team environment, so you have to show your ability to get along with others in making things happen. The Lone Ranger and Han Solo aren't ideal.

7. Stay focused, but broad. Those who have the most credibility no longer are just experts in one area. You need to be a generalist.

8. Learn how to follow. And follow really well. It will position you for authority later.

9. Faithful with little, faithful with much. No matter what the task or assignment, whether how important or how minuscule, GET it DONE. Work really hard. Be a hustler. Accomplish getting coffee or making copies or working on spreadsheets or filing papers like it's the most important assignment ever. Demonstrate in the small and unimportant tasks the characteristics you will still have with the large and important tasks.

10. Humble and Hungry. Be known as the team member who will always get it done and is completely trustworthy. Show up early. Leave your ego at the door. Do your work with excellence. Volunteer for the tough assignments that no one else wants.

20 Points on Leading Millenials

A good friend asked me the other day my thoughts on how to lead the millennial generation, basically those born after 1980. We gather thousands of leaders who fit this category on an annual basis, and most of our Catalyst staff are under the age of 30. I have to admit- I don't always get this right. As a 100% Gen X'er, my tendency is to lean away from several of these points, and lead how I've been led over the years by Boomer and Busters. But I'm working on it....

So with that said, here you go, thoughts on leading millenials:

1. Give them freedom with their schedule. I'll admit, this one is tough for me.

2. Provide them projects, not a career. Career is just not the same anymore. They desire options. Just like free agents.

3. Create a family environment. Work, family and social are all intertwined, so make sure the work environment is experiential and family oriented. Everything is connected.

4. Cause is important. Tie in compassion and justice to the "normal." Causes and opportunities to give back are important.

5. Embrace social media. it's here to stay.

6. They are more tech savvy than any other generation ever. Technology is the norm. XBOX, iPhones, laptops, iPads are just normal. If you want a response, text first, then call. Or DM first. Or send a Facebook message. Not anti calls though.

7. Lead each person uniquely. Don't create standards or rules that apply to everyone. Customize your approach. (I'll admit, this one is difficult too!)

8. Make authenticity and honesty the standard for your corporate culture. Millenials are cynical at their core, and don't trust someone just because they are in charge.

9. Millenials are not as interested in "climbing the corporate ladder." But instead more concerned about making a difference and leaving their mark.

10. Give them opportunities early with major responsibility. They don't want to wait their turn. Want to make a difference now. And will find an outlet for influence and responsibility somewhere else if you don't give it to them. Empower them early and often.

11. All about the larger win, not the personal small gain. Young leaders in general have an abundance mentality instead of scarcity mentality.

12. Partnering and collaboration are important. Not interested in drawing lines. Collaboration is the new currency, along with generosity.

13. Not about working for a personality. Not interested in laboring long hours to build a temporal kingdom for one person. But will work their guts out for a cause and vision bigger than themselves.

14. Deeply desire mentoring, learning and discipleship. Many older leaders think millenials aren't interested in generational wisdom transfer. Not true at all. Younger leaders are hungry for mentoring and discipleship, so build it into your organizational environment.

15. Coach them and encourage them. They want to gain wisdom through experience. Come alongside them don't just tell them what to do.

16. Create opportunities for quality time- individually and corporately. They want to be led by example, and not just by words.

17. Hold them accountable. They want to be held accountable by those who are living it out. Measure them and give them constant feedback.

18. They've been exposed to just about everything, so the sky is the limit in their minds. Older leaders have to understand younger leaders have a much broader and global perspective, which makes wowing Millenials much more difficult.

19. Recognize their values, not just their strengths. It ain't just about the skillz baby. Don't use them without truly knowing them.

20. Provide a system that creates stability. Clear expectations with the freedom to succeed, and providing stability on the emotional, financial, and organizational side.

Who is They??

I am walking through the airport a few days ago, and overhear a conversation among several employees griping about something. Their conversation was centered around "I can't believe THEY decided to make that decision.... they are asking us to show up early but they don't understand. I can't wait to tell them what I think. Maybe then they will give us a chance to succeed...." Who is they?

You hear it all the time.... "they" don't want me to get a promotion. "they're" the reason the project is failing. It would have worked if "they" wouldn't have messed things up. It wasn't my fault- "they" were supposed to take care of that. "They" can figure it out because I don't care anymore.

As leaders, many times, we are the "they." And we need to constantly be aware that the idea of "we" and "me" instead of "they" should be our compass. Passing the buck to an unknown entity like "they" just causes confusion and frustration. It's easy to put all the blame on "them" because "they" don't have a name or face or personal connection. The onus is on US, WE and ME, not THEM or THEY, whoever those folks might be.....

So next time you have the urge to say "they", change it to "us." All of the sudden, the rules change.

My Top Ten Rules for Flying

I'm going on a RANT!!!!! I've talked before on the Blog about some simple common sense rules for flying, but thought I would bring this issue up again. It's too important not too.....

Reality is, most people shouldn't fly on airplanes because they simply lack airplane etiquette. I have flown in the last 15 years around 750,000 miles, on basically every carrier, and visited 12 countries and almost every US state. Many of you have flown much, much more than me, and have way more experience and insight, so feel free to add your own points to this ever evolving list. Power to the flying people on this one. Will make a good coffee table book in the future.....

First: The TEN (actually Twelve) people I try and avoid when flying......

1. The middle armrest hog- here's the deal, middle seat boy always gets first right of refusal on armchair left and armchair right of their seat. If someone is sitting in the middle, the least you can do is allow them to have elbow space. Leaner Larry sitting in the aisle seat has no right to invade your space, nor does Window Wally.

2. Quick draw cellphone man- seriously, this annoys me to no end. Wheels down and cellphone on. Can you wait at least a few minutes before getting on your cell phone and talking as loud as possible so that you seem somewhat important to those around you, when we all know that all you did was just call the person most likely to answer so that you could act like something was incredibly important and couldn't wait. Give me a break. How about 5 minutes of downtime before you jump back into cell phone land- and start making calls once you are off the plane.

3.  Can't quit chatting Cathy- is it really necessary that you talk on your phone until the flight attendant has to tell you to turn it off, at which moment you act like you are done and then jump right back on the same phone call. You are such a rebel.... Stop it. Whatever it is can wait. Stop it now.

4. Move forward 1 or 2 rows when you are in the back Marvin- there is an unwritten rule in airplane etiquette- upon arriving at the gate, you cannot advance more than one row past where you were sitting, unless previously allowed through announcement or special circumstances authorized only by the senior flight attendant or captain. Otherwise, stay in your row, and beyond that, just stay in your seat. Is it really that important that you save 7 seconds by moving forward and hacking everyone off? Foreigners are the typical culprits on this one.... there needs to be an international handbook on etiquette written immediately, if not sooner.

5. Nothing to read, write, or do Danny- honestly, you are on a three hour flight and brought nothing with you to work on, watch, read, write, or listen to. Are you serious? So the entire flight you try to sleep, but can't, so instead you just annoy everyone around you. Buy an ipod, or a walkman, or at least a newspaper.

6. Tommy Turnaround- the guy in front of me on a number of occasions actually turned around and sat on his armchair facing me, sitting high and looking over the back of his chair. He was reading a book, but it was still creepy.

7. Larry the shoulder Leaner- Larry is in the middle, I am in the aisle, and he leans on me as he falls asleep. All over my shoulder. Actually all over me in general. Multiple elbows, throat clears, and side swipes don’t seem to alleviate the issue.

8. Wrong Way Wes- so you know how everybody stands up when the plane gets to the gate, even though you still have 5 minutes before you are even thinking of exiting the plane. So Wes decides to stand up, and then instead of facing towards the front of the plane like everyone else, he decides to stand and look in my direction, towards the back of the plane. Multiple minutes of trying to avoid eye contact at close range is a difficult task!

9. Pulls on my seat to get up Paul- this guy kills me. The headrest part of my seat is not designed for you to grab when you are getting up out of your seat behind me. And it's also not meant to grab when you are walking down the aisle to the bathroom.

10. Butt in my face Barry and Carry on Carrie- Usually they are together, or even the same person. Can you please be conscious of where your rear end and other parts are being placed when you are lifting that 100 lb carry on bag up into the luggage bins. And while I'm at it, your carry on is supposed to fit neatly in the bins above, not fitting by spending 15 minutes cramming it in using all possible means necessary, along with two flight attendants with hammers and wrenches.... And finally, your carry on luggage is not meant to be rolled down the aisle like you are in the Airport lobby. Pick it up and carry it. You hit everyone in the knees and the feet on the way down the aisle and also catch the carry on bag strap 13 times on the arm rests.

11. My kids are your kids Kelly- you know this one, right? The parent who changes the dirty diaper right next to you, as well as naturally feeds their children in clear sight, and also allows them to basically make your flight a complete living hell for 3-4 hours because of screaming, crying, crawling, grasping, and sucking all life out of you.

12. No touch Norm- a simple problem. Norm thinks that by pushing much harder on the monitor display (on the back of your seat) with his fingers, that somehow the channels will change quicker and the volume will adjust easier. He also fails to show any sense of touch when readjusting his trayback table into the back of your seat.

And now.... Here is my TOP TEN list of rules for flights over 3 hours in length.

1. On any flights over 3 hours, airlines must use a plane with two aisles. This should be implemented by the FAA, FCC, CNN, ABC, and all major airlines and organizations. Seriously.

2. Has to be tv screens for every person on the flight in the back of the seat in front of you. Please. No more of the middle screen that only shows one thing that everybody has to watch.

3. On on that note, No LAME movies. Give us something that is worth at least watching if there is absolutely nothing else to do. Can't somebody screen these?? If they were horrible at the box office, that doesn't mean they are going to be blockbusters on a plane.

4. On a flight over 3 hrs, don’t make me pay $2 for a freakin set of cheap headphones, and $8 for a freakin bag of sunchips. That is ridiculous. And at least give me something to snack on besides customized biscoff cookies. Come on.

5. Every hour, there must be mandatory stretching for certain sections of the plane. This should be coordinated by the flight attendants. With exercises that are easily implemented – such as toe curling, neck rubs and firm handshakes.

6. There HAS to be a game coordinated by the pilot that incorporates everyone on the plane, provides entertainment, and takes up at least 30 minutes of time. Could be a mystery game, trivia, or if you are single, a dating game.

7. Random prizes must be given away every 30 minutes. You might call it door prizes or raffles or whatever, but this would really make the experience better.

8. Mandatory baby sections on flights over three hours. All in the same segment of seats, in the back of the plane, where they can scream together. Maybe white noise through the air filtration system to drown out the screaming if possible. Or a noise canceling wall of some sort.

9. No flight attendants over 250 lbs. If you are wider than the aisle at your widest point, then you cannot work a flight of more than 3 hrs. I have bruises on my right shoulder from being run into by the flight attendant at least 10 times.

10. How about a snack/beverage cart that doesn’t have steel reinforcement on the sides that breaks bones and cuts like a butcher knife and causes major knee injuries? Is that a possibility?

Two Important Questions

Recently read a great article from Bill Taylor, who is the founding editor of Fast Company, best-selling author of Mavericks at Work and his most recent book Practically Radical. In the article, Bill mentions two questions that his friend and Fast Company co-founder Alan Webber identifies in his book Rules of Thumb. These are crucial questions for leaders to answer, both for themselves as well as the organizations they lead.

1. What keeps you up at night? This one is a familiar question for most leaders. What makes you cry? What makes you mad? What are the things that nag at you? This question has to do with what you are passionate about. What are the problems in the world you want to help solve? Usually the things that keep us up can be incredibly frustrating to us until we get them solved.

2. What gets you up in the morning? This one is less familiar to most of us, but probably even more important. What keeps you and your team committed? Engaged and excited? This question has more to do with purpose. Do you look forward to jumping in to the career or current job you have on a daily basis? Especially as things get tougher and more demanding than ever, we need to make sure we are laser focused and determined and locked in on what motivates us.
