17 Organizations I Recommend for a Year-End Donation

Okay, I wanted to recommend a few organizations that I think are worth a year end gift/donation. All of these organizations are ones that I'm invested in- both in terms of giving gifts and supporting them, as well as knowing the staff and the people behind these organizations. So as you think about year-end giving, I would recommend any of these organizations as a great place to invest.

1. Red Eye Inc. my friend Justin Mayo heads up this "under the radar" community of young influencers and creatives in some of the leading global cities (LA, NYC, Sydney, London) that are using their talents to make a difference in a positive way.

9 Things to Consider when Hiring Someone New on Your Team

1. Hire slow and fire fast. Many organizations are just the opposite, hiring fast and firing slow. 2. Look for heart and hands, not just mind and spirit.

3. Culture is key. As the leader, do you want to hang out with them? Hire people you want to be friends with. Should they be on the bus? Not necessarily what seat yet, but just figuring out if being on the bus is a good idea.

4. Don't just interview them. "intern" them. This has been the system at Catalyst over the years.

5. Hire a doer, not just a talker. Lots of folks can wow you with their words. The question is can they wow you with their action.

6. Benchmark the Experts. Who are the best people in the world at the position you are hiring? Figure out who that is, and contact them. For advice, suggestions, and to understand why they are so good at what they do. Learn from them and build a job description for your new hire from that.

7. Be wary of the "stepping stone" mentality. If you are another stop on the journey for someone, then run. Reality is - people are transitioning all the time. But that shouldn't be their mindset going in when hiring them.

8. Get outside the box with your interview process. Don't just talk to them. Put them on a project, give them an assignment for an hour, have them do a scavenger hunt, make them pitch you on another person also interviewing, etc. Step out of your comfort zone, and make them step out as well.

9. Do your homework. Have potential team members take personality tests, talk to their references, and spend as much time as you can with them.

Want to be a Thought Leader, Author and Expert? Great! But beware.

All of us should be striving to be experts. To be the leaders in our industries. In our organizations, our churches, our schools, our businesses, our non profits, our networks and associations. These are a few of the lessons I've learned over the years in the pursuit of being a thought leader, an expert, a leader. I haven't arrived in any way, but thought these might be helpful as we all strive to get better and continue to gain more influence.

1. Actively Build a Support Network- including those who can help you on the journey, and those who will be real with you regardless of what you become. Beware of CEO disease, the temptation to surround yourself with people who only tell you what you want to hear. Keep honest people in your life so that you can stay grounded in the reality of your experiences. Don't start to suffer from Reality Deprivation Syndrome.

2. Don't think You've Arrived- Banish the phrase, "I'm done" from your vocabulary. The best leaders never stop learning and see every opportunity, success or failure, as a learning opportunity.

3. Don't take yourself so seriously. You're not a big deal. Seriously. I don't care who you are. Humility is way more attractive than arrogance. Humor is way more attractive than hubris.

4. Celebrate Your Rivals- Jealously is natural, but how you respond to it is not. When you find yourself tempted to speak ill about a rival or secretly wrestle with jealousy, flip that emotion on its head. Find ways to celebrate your rivals and when you run into a new one, let the first question you ask yourself be, "How can I help this person win?"

5. Be Generous. Both with your time as well as your expertise and experience. Don't forget- you were once a greenhorn who didn't know anything. As soon as you are an expert or a thought leader, it's time to start passing on what you know to others younger or less experienced than you. It's NOT the time to become arrogant and protected and sheltered by an assistant or entourage.

6. Bring others with you. Take your team with you. Take your family with you. Bring as many people along on the journey as possible. Going on a trip? Take a co-worker. Traveling international? Bring your child. Business meeting in NYC? Bring your spouse. Community is paramount to longevity as a leader. Isolation is one of the most dangerous habits you can develop. True, authentic, longterm friendships are a game changer.

7. Congruence between your inner and outer worlds. Work on character as much as competency. Don't let your outer world start to outdistance and outpace and overtake the intentionality of your inner world. Heart and character and conviction and moral fiber must be maintained and developed and grown as you continue to build your competency, expertise, relational equity, networks, influence and ambition.

8. Flow between the five stages of creative development. Don't get stuck in one. Taken in concert, these five stages can be healthy, important parts of growing any creative endeavor. Isolated and obsessed on, any one of these stages can cripple your best intentions. Focus on moving between them. The key is to not just hang out in the "caretaker" stage, where you protect and defend everything you've developed, but instead keep returning to the "craft" stage, constantly creating new ideas, projects, organizations and impact.

STAGE #1- Craft – You create something out of passion for the art of it.

STAGE #2- Crowd – An audience discovers you're good at your passion.

STAGE #3- Commission – You earn money for the thing you love to do.

STAGE #4- Career – You turn a passion into your profession.

STAGE #5- Caretaker – You protect and nurture the thing you've created, and do everything you can to "defend" your turf. A dangerous phase.

9 Keys for Conducting a Great Interview

So someone asked me recently to talk about the keys to being a great interviewer. I'm by no means an expert, but I'll try and provide some thoughts. Here you go:

1. Do your homework. You would be amazed how many people show up to do an interview and have no clue about who they are interviewing, and just try to wing it. It shows. Believe me.

2. Ask the question behind the question. Get under the surface. Dig deeper. Not to uncover gossip or something that is not relevant, but because someone has probably already asked the question you are thinking about asking. So ask a better one.

3. Shutup. No one wants to hear your answer to the question, otherwise the tables would be turned. Your job is to pull great content out of the interviewee, not to give your opinion.

4. Create a conversation, not just a serve and volley. When appropriate, give the sense to your listeners that you are sitting in a living room having coffee and catching up. Creating conversation is different than just giving your opinion or an answer to your question. Conversations require context, which means you have to have 20 or 30 questions ready to go for an interview that would usually be around 10 questions.

5. Don't interrupt unless you need to, keep your hands off the table, and save your "ums" and "uh-huhs" and "oh-yeahs" for after you're done. For audio or video purposes, your agreeing by saying something just muddies the water. It seems like the thing to do in person- giving your interviewee verbal feedback, but just stick with non-verbal. Sounds better when you don't respond. And hitting or tapping the table is picked up by microphones- seems obvious, but everyone forgets.....

6. Listen. Seems obvious, but great interviewers actually listen to an answer being given, instead of preparing for the next question and not actually hearing what the person is saying. Listening creates great follow up questions. And creates trust with the interviewee.

7. Provide your questions beforehand. Send your questions to the person you are interviewing before the interview so they can prepare.

8. Make your interviewee the hero. Your job is to bring out the best in them. To uncover greatness. To reveal the good, true and beautiful. You also want to make them relatable, personable, and human. Which means you need to be those as well. If you're relatable, it will give them permission to be.

9. Study the best. Watch Charlie Rose, Bob Costas, Barbara Walters, Oprah, etc. Learn from their style.

The Power of being Remarkable

Seth Godin recently reminded me about the idea of Being REMARKABLE. What really is Remarkable? Webster's defines remarkable as "notably or conspicuously unusual; extraordinary. Worthy of notice or attention."

It's what you remember. What you talk about. What you retweet. What you share.

Normal is normal.... Normal service. Normal restaurant. Normal concert. Normal conference. Normal phone call. Normal delivery. Normal work.

Remarkable is the add on. The extra. "But what really blew me away was _______." As Seth says, remarkable is "the extra that goes in that blank, the more than what you had to do."

Being remarkable means others talk about it. They make remarks- the remark on you, a product, a service, an experience. They remember it.

It's being exceptional. Beyond the norm. Unusual.

Remarkable may cost more, add more work to the plate, require more effort, but it's worth it.

10 Ways to Create Value for Others on Social Media

If you haven't joined Twitter yet, you should. It's the best way to get the most information in a timely manner that I've found. Everyone is on Twitter these days. It's helpful, quick, informative, and aggregated in a way that is valuable to me. If you are wondering who to follow, or wondering why I follow who I follow, here are several reasons why I follow some on Twitter and not others. 

If you aren't on Twitter, I believe these points also translate for the most part to Facebook, Instagram, Google +, Linkedin, and most other social media outlets.

Ultimately, this is 10 Ways to Create Value for others on Social Media: 

 

1. You give me value. Maybe a great link, a quote, a stat, new website, etc.

2. You don't constantly pimp yourself. Remain humble. Make it about others.

3. You are generous. I see lots of retweets from you and notice you seem to care about otherss and are willing to talk about others and want to help them.

4. You make me think. A link to a timely article on theology, a great quote, a phrase that encourages or challenges, a Scripture verse, etc.

5. You make me laugh. I simply need some humor and you provide it.

6. You keep me informed. I want to be ahead of the crowd when it comes to news and pertinent info.

7. You tweet in moderation. No overtweeting. A nice steady stream of tweets.

8. You provide a personal connection, and because of that, I actually want to meet you in person. Whether as an individual or organization.

9. You have a picture. Without out, no follow. Your account looks fake.

10. You are a friend. I still follow many friends who are not necessarily the greatest at Twitter. But I still follow them. That's what friends are for!

Leaders Take the First Step in Relationships

Reach out First. Take the first step. Most of us aren't "experts" at relationships. Whether dealing with family, friends, co-workers, new acquaintances, or team members, we are all guilty of coming up short. It seems like every day I goof up in the way I relate, communicate, and lead.

I'm sure this scenario applies to you right now, or will soon. A business deal gone bad. A conversation that was really tense. A mis-spoken word or hurtful phrase- either directed towards you or from you. Gossip behind your back that you know about, and so does the person who said it. Disagreements turned into frustration and now no communication. A confrontational conversation with a close friend that leaves both hesitant to talk.

Are there folks in your life right now who you are at odds with? Here are two thoughts on how to "restore" healthy and harmonious relationships with those around us.

1. Reach out first- don't wait on someone else to move toward you. Go ahead and confess, apologize, bring it up, or start the conversation. Even if you are not at fault. You need to lean in and reach out and move across the "center aisle" and intentionally make amends.

2. Move on- Don't hang on to something just so you can hold it over someone's head. Let it go. Restore the relationship, and restart the relationship immediately.

3. Get better- continue to work on living and leading at peace with those around you. Don't let the sun go down on your anger. Establish a healthy routine of daily reaching out and daily vulnerability. Make sure you are progressing and improving and not allowing relationships to get to points where you have to be intentional about mending them.

One of the Key Questions Smart Leaders Obsess Over

Succession Planning- a key area that smart leaders are thinking about and planning for. One day your church will need a new pastor. One day your organization will need a new president. One day your charity will need a new executive director. Are you ready?

Whether you are a pastor, church staff, CEO or volunteer, you need to be thinking about the most important turning point your church or organization will have to face…who will lead when our current pastor/leader isn’t around anymore?

Many church leaders equate succession planning to retirement planning. However, smart church leaders realize that succession planning is much more than that.

I visited with my friend William Vanderbloemen who just wrote a book on the subject called Next: Pastoral Succession That Works, which is a church leader’s comprehensive guidebook to understanding what you can do now to prepare for the day your church faces a leadership transition.

Brad: Why is pastoral succession such an important issue for churches right now?

William: The big idea that drove writing this book was a single sentence I realized a few years ago: Every pastor is an interim pastor. Few pastors consider this truth, but unless they plan on leading their church after Jesus’ return, everyone in ministry will face the day when a successor takes over their church. But once you consider the inevitability of transition, and the chance a leader has to secure a legacy through a good succession, it quickly becomes the issue that smart leaders obsess over, no matter their age or stage of career.

Brad: I know many people equate succession planning with retirement planning. Is that really what succession planning is?

William: Not at all. Retirement is often only a final step in a series of pastoral successions. We found in our study that the average pastor will transition about three times in their career. Each of those transitions warrants a plan. Succession is when one senior leader intentionally transitions and hands over leadership to another. It is creating a plan for what will happen within the organization once you need a new leader, which every organization will face. Smart leaders realize that succession planning should start with pastors early in their tenure at their church. While retirement planning should be part of a healthy succession plan, a true succession plan encompasses a plan for any leadership transition reason, whether it is the pastor’s own decision, the board’s, or an unfortunate emergency situation.

Brad: What should young leaders, early on in their tenure, be thinking about now to start planning a successful succession?

William: When I was a young pastor, John Maxwell told me, “William, spend your younger years creating options for your later years.” I believe that more now than ever. The sooner you start laying out a succession plan, the more options you create for your future.

I’d particularly point young leaders to Chapter 2 of Next. It lays out “The Ten Commandments of Succession Planning,” which is a checklist of steps that young leaders need to be doing now to prepare themselves and their church for a successful leadership transition.

One of those steps is setting a healthy pace for the long run by establishing regular sabbaticals and being part of an accountability group. Too many successions happen on the heels of a moral or financial failure because the pastors were tired and didn’t have anyone to talk to about their personal fatigue.

Another step is that church leaders need to prepare an emergency envelope for what would happen if an emergency happened and the pastor couldn’t fill the pulpit on Sunday.

Brad: Tell me more about the hundreds of interviews you and your co-author Warren Bird from Leadership Network did for research on the book. What was the most surprising trend you found?

William: Great question, Brad. It’s one that I’m asked quite a bit. There are a whole lot of surprises that we found, but two trends come to mind. First, I never realized how much of a good succession rises and falls on the outgoing pastor’s spouse. There are a number of great stories in the book that highlight this. Smart churches will pay attention to that dynamic and find ways to address it as they face transitions.

Secondly, I was shocked to see the average ages of the pastors of the largest churches in the country. There are some great infographics and tables in the book with that sort of information. Seeing it laid out in one spot convinced me that succession planning is a looming crisis for the church.

8 Important Roles for your Board of Directors

Many of us deal with a board of directors, especially in the non-profit arena. I serve on a couple of boards for ministries I am involved with. Being on a board can be a great experience, both for the board member and for the executive director/president. It can also be incredibly frustrating and taxing, especially to the leader in charge of the organization. So thought I would provide a few points here on the role of a board member, and the overall role and responsibility of a Board of Directors, specifically as it relates to non-profit charities or ministries:

1. Give, get, or get off- give money, go get some money, or get off the bus. You have to help the organization thrive financially.

2. One employee, one customer- sole focus of the board is the role and responsibility of the executive director/president of the organization. Don't mess with the rest of the team. It's not the role of  the board.

3. Health and stability- take care of your executive director and make sure they are healthy and stable. Their sense of well being is your responsibility.

4. Be a friend, and advocate- while the board should only focus on the role of the executive director/president, that doesn't mean you can't be friends with the rest of the staff. Friendship is important, and so is advocacy. Be a cheerleader, and a fan of the team.

5. Carry the vision-  own the vision of the organization. It can't just be owned by the visionary or founder.

6. Stay in your strengths- make sure the board members are operating in their areas of strength. In their areas of interest and focus. Not just serving on a committee just for the committee's sake.

7. Make connections- leverage your relationship network and folks you know for the good of the organization. Connect your friends, family and business associates.

8. Replace yourself- find other potential board members who can take your place. Succession and legacy are critical.

Tips for 1st Time in a Meeting

We've all been there. First time in a one on one meeting with your boss. First time in a brainstorming session. First time in a staff meeting. Whether your 1st meeting ever as a young intern, newly hired greenie, or seasoned pro who is new to the team, there are some keys to how you should approach the environment of a 1st time meeting. 1. Don't try to be the expert. Reality is, you're probably not. Make others in the room around you the expert.

2. Ask lots of questions. This is your entry point for any meeting, at any level. Good questions give you instant credibility. And many times are more strategic than the right answer.

3. Don't feel like you have to give any answers. While asking good questions, don't feel the need to provide answers in response.

4. Be curious and engaging. Look people in the eye. Engage with everyone around the table and in the room. Encourage others ideas.

5. Take a posture of learning. Take notes. Act like you're in class. Be the most interested.

6. Get coffee. Or drinks. Or snacks. This shows you are okay with serving everyone else. Whether young or old, you've never too old or young to wait on others.

7. Act like you don't belong, but work like you do. This is a good rule for any meeting, and your overall leadership in general.

Whose Attention are You After?

Who's Watching you? Who are you watching? Whose attention are you after? Really.

Whose attention do you crave?

Too many of us crave the attention of the wrong crowd.

Are you chasing the attention and approval of friends, or peers, or those who have "arrived" already? Are you seeking the attention of "celebrities" in your circle? Would it make your day to be noticed by someone? Your boss? The CEO? The Senior Pastor? Founder? That artist or musician? If a certain someone commented on your instagram pic or followed you on Twitter, would that totally make your day and immediately change your attitude?

Or are you content with the attention of your Heavenly Father?

Leaders must be cautious of chasing after the things of this world. Chasing after the attention of others, jumping in on the latest fad, saying yes because of who you are saying yes to, and seeking the approval of the crowd is not acceptable.

Romans 12: 2 warns us against this: "And do not be conformed to this world, but be transformed by the renewing of your mind, so that you may prove what the will of God is, that which is good and acceptable and perfect."

Our attention and focus should be on things that are Eternal, and we should crave the attention of God, not man.

Don't get caught up in trying to be "noticed by man." Seek first the Kingdom of God and His righteousness. Seek the attention and approval of One.

6 Things Leaders should avoid that will poison your Team

I've been reminded recently of the constant tension on a team. And.... the Tension is Good. We talked about this and leaned into this phrase before, and actually dealt with it as an event theme back in 2010 at Catalyst Atlanta. The right kind of tension is important for teams, as well as for individuals. It stretches and shapes and allows for growth. But there are other things that can creep into a team and poison it quickly. Things that sneak up fast and before you know it, start to define the team and take everyone off course. In the wrong direction. Headed the wrong way.

Here are a few of the poisons to make sure and avoid:

1. Arrogance- Pride comes before the fall, and for teams, the same holds true. Jim Collins talks about this at length in his book How the Mighty Fall. Humble confidence is the ticket.

2. No communication- this one is the most common poison for all teams to have some form of. The remedy? Overcommunicate. Be intentional and make sure folks are in the know. For team leaders, this one is tough. I struggle at this.

3. Me first, vs. We first- see this alot on high profile sports teams. Or with celebrities. As they say, there's no "I" in team. A WE first mentality starts at the top with the leader who has to set the tone in word AND deed. If you are hearing "it's not my job," then it's time for a gut check.

4. Jealousy and Cynicism- many times these go hand in hand and one follows the other. The remedy? Confronting it head on. Don't allow jealousy or cynicism or cliques to form. Stomp it out immediately. Team members have to confront it with each other, as many times the team leader won't be aware of this until later.

5. Distrust- either not trusting the leader, or not trusting each other. A killer of morale and momentum. Trust comes with time, but also is fueled by interaction and shared experiences. So make sure you are creating opportunities for trust to be built within and among your team.

6. Lack of Vision, and Lack of reality- this usually shows up in the form of a team lacking self awareness. And starts at the top with the team leader. One of the roles of a team leader is to constantly cast vision, but also to confront reality head on and make sure everyone is aware of reality. Don't allow your team to live in fantasy land. You should cast vision constantly, yes, but you should also deal with reality constantly.

8 Keys for Leading Musicians, Designers, and Artists

Okay, so alot of us who run organizations, or manage teams, or have staff direct reports, are leading those who consider themselves to be ARTISTS of some sort. Whether it's musicians, or designers, or writers, or entertainers, or worship leaders, or those who sketch/paint/draw, I'm going to lump them all together for the sake of this conversation and my thoughts on how to best lead them.

Disclaimer: we are ALL artists. In regards that we all are called to create things of excellence. Some of us are way more "Artistic" at our core than others. That is who I'm talking about here. You know who they are on your team. Guaranteed.

Here are a few of my thoughts on effectively leading Musicians, Designers, and Artists:

1. Start with reality. Artists are different. Not in bad weird way. But in a great weird way. So just begin with this, and it will help tremendously.

2. Lead, don't manage. Share vision, inspire, and let them loose. Managing an artist type like you would an accountant, or a project manager, or a typical hard charging type A, is not a good idea.

3. Be very specific on areas that most think are ambiguous. Most leaders think that because artists are spontaneous and spatial in their thinking, that they don't want specifics. So alot of leaders will be totally ambiguous in their interactions with artists. But just the opposite. Most artists need and desire very clear, focused and specific direction. They don't mind boundaries; in fact, they welcome them (more insight on this from my friend Tyler Reagin here).

4. Give them room to dream. This might mean they need to spend an afternoon at a coffee shop or in the park or at the lake. Let them do that.

5. Include them in the process. If you simply tell them what you want once you and everyone else have decided, you'll probably get it. But including them in the creative process will create more buy in and probably a better outcome.

6. Allow them to decorate and make their area "their own." Their office or cube or space needs to reflect who they are. Otherwise, finding inspiration could be tough in the office.

7. Release them into their areas of greatest strength. Don't burden a great artist with tasks and responsibilities outside their strengths. If it's a money thing, pay them less but let them do what they are great at. Most artists care way more about doing their "art" anyway.

8. Aggregate artists in "pairs" and team lead them. I like to always have at least two artists in a meeting, on a team, working on a project, sitting together, and ultimately working together. It gives them more energy and allows them to vent to each other. Also, if you have personality conflicts with artists on your team, then "team" lead them. Don't take it personal, but figure out the best way to release them and inspire them. It might be that you are not the best person to do that, and it's okay that someone else on your team is.

Look at me when You're Talking to Me

Because of my role with Catalyst and other organizations, I get the chance quite often to hang with leaders who I really admire. Folks who are high profile and well established. At the top of their industry. Influencers in the truest sense. I'm always honored to be in the room with folks who are well-known and considered experts. One thing I've noticed about those who have "arrived" in terms of influence, and stature, and credibility, is that they are usually the kind of leader who authentically takes an interest in you when you first meet them. They ask good questions, and are genuinely interested in talking with you and learning more about you. They look you in the eyes. They don't gaze around the room looking for someone else to talk to- they truly engage in conversation with you. Very authentic. Very real. Interested and eye to eye.

Then there's the "posers." John Maxwell categorizes these kind of folks as "climbers." You've met them before. So have I. They arrive at any gathering, party, function, or event, and immediately want to see who else is in the room. Especially those who aren't as "well known." They are way more interested in climbing than connecting. Talking to you is just simply a step in the right direction to someone else who is way more important.

That really bothers me. And I know I've been guilty of doing this before. And that bothers me even more.

So let's all commit to truly being present in conversations, especially with new folks. Let's look each other in the eyes. I am reminded today of how important it is to focus on who and what is in front of you. Being present. Whatever environment you are in, it's way more important to be a concerned connector rather than a conceited climber.

One of the great Leadership Corruptors

POWER. One of the great corruptors of leaders. We all deny it in public, but struggle with its pull over us in private.

If you recall, it was one of the temptations of Jesus while in the desert for 40 days. Actually the 3rd temptation he faced.

"I will give you all the kingdoms of this world in their splendor," the demon said to Jesus (Matthew 4:9).

Power is intoxicating. Throughout history, leaders have given in to the temptation of power- whether political, military, economic, or even moral and spiritual power- even though many continued to speak and lead and influence in the name of Jesus.

But when looking at Jesus, we see a different example. Jesus did not cling to power, but instead emptied himself and became as we are.

Henri Nouwen writes so eloquently in his classic leadership book In the Name of Jesus that the reason power is such a strong corruptor is "it seems easier to be God than to love God, easier to control people than to love people, easier to own life than to love life." BAM.

We are constantly confronted with the temptation to replace love with power. Ruling over vs. leading forward. Control vs. love.

Leaders are naturally given power when they are in charge of something. It comes with the territory in leadership. So it's a given that with leadership and responsibility, you are given the power to influence.

The question is "What do you do with it?" Do you leverage it for your own gain, or steward it for the benefit of others?
